Zyntinel Strategic is a founder-led advisory practice for executives making decisions the forecast can't make for them — where AI capital should go, which operating bets will actually convert, and who owns the outcome. Evidence first. Then commitment.
Executive Decision Session — 90 minutes, one decision, a clear next move
30 days
Ground Truth Scan — an evidence-led read of one workflow, system, or capital bet
90 days
Traction Mandate — from diagnosis to an operating pilot with named owners
Founder-led
Every engagement led personally by Robert O. Paiva — no handoffs, no junior bench
The problem we solve
Your pilot got faster. Did it get richer?
A team pilots an AI drafting assistant. Quotations fly out faster, victory is declared. But engineering review still takes the same hours, and the cost per approved quote hasn't moved. Speed was bought in a step that was never the bottleneck.
The same pattern repeats far beyond AI: a reorganization announced before anyone verified where decisions actually stall, a system bought before anyone traced how work really flows, a pipeline that grows while conversion quietly falls. In each case the forecast was treated as the result.
Forecast is not achieved benefit. The distance between the two is where capital — AI budgets, headcount, management attention — goes to die. Zyntinel exists to close that distance: establish the ground truth first, then help you move on it with discipline.
Where we work
Four rooms where ground truth pays
Built for energy, industrial, and supply chain organizations — the sectors Greater Houston runs on, and where an unverified assumption is an expensive one.
01
AI operating model & decision governance
Who may decide what, at what level of autonomy, with what evidence — the operating model and decision-rights structure that lets AI investment produce benefit instead of pilots. Includes decision-authority levels from human-only to supervised autonomy.
02
AI capital allocation
Which AI bets deserve capital, in what sequence, and against what achieved-benefit test. For leaders facing vendor pressure, board questions, and a budget that has to be defended in numbers.
03
Procurement integrity & readiness
Signal checks and data-hygiene readiness work that show whether procurement data and process controls can be trusted — before they feed a forecast, an audit, or an AI tool. The foundation of Zyntinel's Procurement Radar work.
04
Operating model & fractional leadership
Hands-on executive stewardship inside the business — clarifying decision rights, resetting a stalled initiative, or holding an operating cadence while a permanent leader is found. Delivered by the founder, in the room.
The method
JudgmentSpan™ — six moves, in order
Most advisory work starts at the answer. JudgmentSpan starts at the evidence, and refuses to skip steps. Select each stage to see what happens there — and the question it forces.
Stage 1 of 6
Sense
The question it forces
Why the order matters: each stage earns the next. Architect before you Ground and you build on a forecast. Lead before you Navigate and you commit to the first option instead of the right one. The span — from first signal to owned outcome — is the whole discipline.
Engagements & fees
Published fees. No discovery-call maze.
Every engagement starts the same way: a short, confidential conversation, then the Decision Session. Fees are stated up front so the first conversation can be about your decision — not about price.
Start here
Executive Decision Session
For a CEO, CFO, COO, or business-unit leader facing one consequential decision — an AI investment, a capital commitment, a stalled initiative, a first-100-days agenda.
90-minute facilitated session, founder-led, built around your decision
Pre-read of your materials and the four capital tests applied live
A written decision brief: the ground truth, the options, the recommended move
A dated checkpoint — how you'll know the decision worked
For a leadership team that needs an evidence-led read of one workflow, system, or capital bet before committing serious money — including the AI Operating Model Ground Truth Scan.
30-day diagnostic — data sampled and traced end to end, not surveyed
Decision-rights and bottleneck map: where work actually stalls
Findings readout at midpoint and on delivery — no surprises at the end
Executive memo: what is true, what it costs, what to do in what order
For an organization ready to move from diagnosis to a working pilot — the scan's findings turned into an operating change with owners, cadence, and proof.
Straight terms: the Decision Session is a fixed $3,500. Scans and Mandates are fixed-scope at the fees above — multi-site or multi-workflow scope is quoted before work begins, never discovered after. Nothing is billed that wasn't agreed in writing first.
About the practice
Small by design. Senior by definition.
Zyntinel Strategic is an integrity-intelligence practice: it helps leaders find out what is actually true inside their operation — in the data, in the workflow, in the decision rights — and then act on it.
The practice grew out of a simple observation. Organizations rarely lack strategy, tools, or effort. They lack verified ground truth at the moment of decision — and they lack a disciplined span from that truth to a committed, owned, measurable move. Forecasts fill the gap, and forecasts are where benefit goes to be imagined rather than achieved.
Today the work runs in three lanes: fractional executive engagements for leaders who need senior capacity now; Zyntinel assessments — the Ground Truth Scan and Traction Mandate — for decisions that need evidence; and the development of Procurement Radar, a procurement-integrity offering built on signal checks and data-readiness work.
The current focus is the question in front of nearly every industrial leadership team: how AI capital should be governed and spent — which is why the AI Operating Model & Decision Governance work, built on JudgmentSpan™, sits at the center of the practice.
Evidence before opinionSample it, trace it, count it. If it can't be shown, it's a hypothesis — and it's labeled one.
Forecast ≠ benefitEvery recommendation carries the measure and the date by which achieved benefit will be judged.
One owner per outcomeCommittees advise. A named person, with real authority, decides and answers for the result.
Confidential by defaultScoping conversations stay in the room. Client names and findings are never used as marketing.
How it starts
Three steps to a decision you can defend
1
A confidential scoping conversation
A short call or exchange by email. You describe the decision; we agree whether Zyntinel is the right instrument for it. If it isn't, you'll hear that plainly.
2
The Executive Decision Session
Ninety minutes, $3,500 fixed. You leave with a written decision brief — the ground truth as it stands, the options, the recommended move, and the checkpoint that will prove it.
3
Scan, Mandate, or Stewardship
If the decision needs deeper evidence, a Ground Truth Scan follows. If it needs execution, a Traction Mandate or a fractional role carries it. Each is scoped and priced in writing before it begins.
Questions, answered straight
Who is the Decision Session for?
An executive with a real decision in front of them — an AI or capital commitment, a reorganization, a stalled initiative, a new role's first 100 days — who wants an evidence-led read before committing. It is a working session, not a sales call: the fee buys the analysis either way.
What do you need from us before the session?
Whatever you'd put in front of your own board: the proposal, the numbers, the plan. Materials are reviewed in advance so the 90 minutes are spent on the decision, not on background.
Is our information kept confidential?
Yes. Scoping conversations and engagement materials are treated as confidential, and client identities and findings are never published or used in marketing.
Where and how do you work?
From Greater Houston, in person across the Houston metro, and remotely or hybrid for clients elsewhere. Travel for engagements is available on weekdays.
Why publish your fees?
Because credibility starts with saying the number. A leader weighing a $3,500 session or a $25,000 scan shouldn't need three calls to learn what it costs — and a practice that tests other people's forecasts should be straight about its own terms.
